Try this one... I'm not sure if it's what you want...
First, upload the images from your pc to any thread...
Go Admin CP -> USERS -> User Group -> [Detail]
Then on the "Group Avatar" Box --- Paste the link of the uploaded images
example : [img]http://mysite.forumgogo.com/data/69/63/6963/a/forumid_3659/filename.gif[/img]

then you need change the skin by yourself.
